Consistent structure is what makes the system work. Every session runs the same three-phase format regardless of what's on the agenda.

15–10 min

Check-In

Status update since last session. What moved, what didn't, what came up. Sets the context for the work ahead.

230–40 min

Priority & Plan Work

The core of the session. Work the current month's priority — build, troubleshoot, decide, or finalize, depending on the week.

35–10 min

Confirm Next Actions

Before closing: what are the specific next actions, who owns them, and what needs to be ready for next session.

Each four-week cycle builds toward one tangible deliverable — a process document, a hiring framework, a pricing model, an org structure. Something operational, not theoretical.

1Week 1

Assess & Prioritize

  • Review how last month's deliverable actually got used
  • Surface what's piling up now
  • Rank the top 1–3 things worth solving this month
2Week 2

Build the Plan

  • Pick the month's focus area
  • Start shaping the deliverable — process doc, hiring plan, pricing structure, etc.
  • Talk through the tradeoffs and decisions to be made
3Week 3

Execute & Troubleshoot

  • Check progress since last week
  • Work through what's blocking it — the sounding-board week
  • Adjust the plan based on what's actually happening
4Week 4

Finalize & Hand Off

  • Polish and deliver the month's tangible output
  • Confirm it's something they can actually use
  • Set the focus area for next month
